Growing Beyond Residential Real Estate with Stephen Etzel of Independent Realty

By Shaune Corbett·

Stephen Etzel leading a commercial real estate training for agents

Most agents are sitting on a goldmine and don’t even know it. The buyer who just closed on a home? They might own a strip center, a warehouse, or a piece of land that nobody ever asked them about. That missed conversation is missed income, and it happens every single day.

Recently, I interviewed Stephen Etzel of Independent Realty, a fifth-generation realtor, legal scholar, and one of the most active continuing education instructors in the Dallas-Fort Worth area, on my podcast. Stephen has spent over 30 years building brokerages across Texas and Oklahoma, and his real passion sits squarely in commercial and land deals that most residential agents never touch.

Here’s a preview of that episode:

Why I Had This Conversation

I cross paths with a lot of people in this industry, but Stephen stood out to me the moment I saw his training calendar. There were classes running nearly every day of the week under his training brand, The Etzel Edge, and I told him I started sweating just looking at it.

What pulled me in was his range. Stephen runs Independent Realty in Texas, Heritage Realty in Oklahoma, and is a partner in a California firm. He holds a JD plus an LLM, and he genuinely enjoys reading contract updates for fun, which tells you everything about how deep his expertise runs.

I wanted to bring him on because he works the corners of real estate I don’t cover often on my own channel, and those corners are where a lot of overlooked money lives.

Why Commercial, Farm, and Ranch Real Estate Reward the Agents Who Do the Reading

When I asked Stephen where his passion really lives, the answer was immediate: commercial, farm, and ranch. What surprised me is that he started in commercial, not residential.

The difference comes down to complexity. A residential contract is fairly straightforward. A commercial deal can run sixteen pages with dozens of scenarios baked in. Stephen thrives in that detail, and that’s exactly why farm and ranch real estate and commercial work suit him.

There’s more room to think, more creativity, and fewer people telling you what you can and can’t do with the land. That freedom is a big part of what draws Stephen to commercial real estate.

The lesson for me was simple. The agents who slow down and actually read the agreement win, because most disputes come from people assuming a contract says something it never said.

Why AI Will Help Us, But Won’t Replace Us

I asked Stephen the question every agent is quietly worried about: Are AI and robots going to replace us?

“What we do is service-related, knowledge-related, and they like that personality. A lot of times in real estate, we’re not just selling real estate; we’re also taking on other hats. You’re listening to different scenarios, some good, some bad, and you comfort them as well, and I don’t think AI can ever do that.”

Stephen’s view is that AI may corner eight to ten percent of the market by handling the low-value, repetitive parts of a transaction. The human element, the negotiation, the emotional read, and the comfort during a stressful sale aren’t going anywhere.

My own take landed in the same place. We’ll likely see more transactions closed by fewer agents, because technology will absorb the busywork. The agents who lean into the consultative side will be the ones who stay standing.

Why a Cloud-Based Brokerage Beats Expensive Brick and Mortar

Stephen made a point that hit home: “If you’re in the office, you’re not selling real estate.”

He runs a cloud-based brokerage in Texas, a hybrid model in Oklahoma, and a brick-and-mortar headquarter in California. His reasoning is purely practical. If he can run the same business from his house, paying for empty office space simply isn’t cost-efficient.

The internet shifted information into the hands of buyers and sellers, and that forced all of us to leave out the expensive parts of the old model. Stephen sees the trend continuing toward cloud, with physical space surviving mostly for closings and meetings.

The way he keeps a remote team sharp is worth copying. He records a Zoom training roughly every three weeks, sends it out, gathers questions, and then meets live to clarify. Short videos on a single contract paragraph keep busy agents learning without slowing down.

Why Your Own Sphere Beats Bought Leads Every Time

The number one question Stephen hears from agents shopping for a brokerage is always the same: “Do you give us leads?”

“You can buy leads all day long, but how many other people have seen those leads? If you build a good CRM system and a good marketing plan, your own leads are going to be your best leads. The proper way of building this business is rapport, rapport, rapport.”

His “mistake to avoid” is obvious once you hear it. Agents chase purchased leads that are recycled, expensive, and hit-or-miss, while ignoring the people they already know. Building a real estate sphere through consistent, genuine contact is what actually compounds.

I do the same thing. I run an automated text system that touches all fifteen hundred people in my database four times a year, and I never have to ask for business. Staying top of mind does the work for me.

What Changed for Me After This Conversation

Stephen’s framing of his Commercial Launchpad reshaped how I think about agent growth.

“I think a lot of people miss opportunities. The first question shouldn’t be how do I get a commercial lead. It should be how do I get training in commercial before I get involved. Confidence is what helps people more than anything, and that’s what education is.”

I used to think the barrier to commercial was opportunity. Stephen convinced me the real barrier is competence, and that commercial real estate training comes first. The Commercial Launchpad covers the commercial contract, leases, negotiations, and commercial RPR, all built to get residential agents confident enough to have the conversation in the first place.

Now, I apply this directly. When I take a residential listing, I ask whether that client also owns commercial property. Stephen does the same, and that single question regularly opens a second deal. Transitioning into commercial real estate isn’t about luck—it’s about being prepared to talk when the door opens.

I also walked away reminded that the best brokerage leaders, like Stephen, invest in growing careers rather than just collecting splits, and that’s the kind of community that helps real estate agents succeed that this industry needs more of.

Frequently Asked Questions

What kind of real estate does Stephen Etzel specialize in?

While Independent Realty handles plenty of residential volume, Stephen’s true passion is commercial, plus farm and ranch land across Texas and Oklahoma. He also works in commercial and agricultural lending, which gives him a full view of these deals.

Is the Commercial Launchpad only for experienced agents?

No. It’s designed specifically for residential agents who want to get their feet wet in commercial. The course covers contracts, leases, negotiations, and commercial RPR to build the confidence needed to start the conversation.

Are bought leads worth it for new agents?

Stephen’s honest take is that purchased leads are easy to get, but recycled and inconsistent. He believes a strong CRM, steady marketing, and genuine rapport within your own sphere will always outperform paid leads over time.
