Andrea Kugler of Bowling & Kugler Realty: The Boring Basics Build Every Real Estate Career

By Shaune Corbett·

Most real estate careers do not collapse in one bad year. They erode slowly, one skipped follow-up call and one avoided hard conversation at a time. The agents who last are not the ones chasing the newest lead source. They are the ones willing to do the unglamorous work long after it stops feeling exciting.

I got to unpack exactly what that discipline looks like when Andrea Kugler of Bowling & Kugler Realty joined me on Real Estate Success DFW. Andrea closed 52 transactions in her first year, then watched her own business slide when she quietly stopped doing the basics that built it.

Her insights will teach you about grit, client-first decision-making, and why the boring fundamentals still outperform every shortcut the industry keeps selling agents.

Here’s a preview of that episode:

Why I Had This Conversation

I wanted Andrea on my show because her story runs counter to almost everything the industry markets to new agents. She did not scale with a bigger ad budget or a new client relationship management (CRM) system. She scaled by answering every phone call and refusing to let a slow season talk her out of the work.

What struck me most was her honesty about the plateau. She had a huge first year, got comfortable, and watched her production quietly decline before she course-corrected. That is a more common story than most agents will admit, and it is exactly why I wanted her perspective on my podcast.

The Basics Are Free, and They Are the First Thing Agents Drop

Andrea’s first year was built on volume most agents never touch: 52 transactions with no CRM and the smallest brokerage in town. She got there by answering every call, hosting an open house nearly every weekend, and following up with every agent she worked with.

By year three or four, referrals started flowing on their own, so she quietly stopped doing the boring basics in real estate that created them. Production dropped. She was still making money, just not at the level she knew she was capable of.

Putting Clients Before the Commission

Andrea builds her team around one non-negotiable: agents who genuinely care about people more than the check. That shows up in real decisions, including telling a client not to buy or sell when the deal would have paid her.

“I don’t want you to think I’m negative going into this house, but I’m gonna pick out every little thing that I see that you might be concerned about, and I hope that you, if you still love it afterwards, and this is the right house for you, then we’ll make an offer… I don’t want to make everything sound great and dreamy just to get you to the closing table.”

That approach is part of why her team offers a genuinely full-service real estate experience built around trust rather than urgency.

Hard Conversations Prevent Bigger Messes

Andrea sees agents lose listings and clients not because they lack skill, but because they avoid hard conversations with clients about price and expectations. Taking a listing at an unrealistic price to win it just delays the fallout.

“Instead of showing your value, explaining how value works, showing your comp, showing how you came to the conclusion and walking them through that, you take the listing and, okay, yeah, yeah, yeah, that, you know, we’ll see how it goes… having the honest conversation up front and making sure they know how value works, what value you bring as the real estate agent… that’s not doing the right thing for them.”

She runs the same discipline with buyers through structured consultations that set expectations before a single showing.

Andrea leads with character over production when she is building a real estate team. She has passed on higher-producing recruits because they were not the right fit, and she has learned that leadership exposes weaknesses sales never did.

“I have just a deep belief that what you don’t take care of personally will eventually show up professionally… I’m taking care of myself personally so I can show up professionally every day, and do my job for my clients, and also be a good leader for you.”

What Changed for Me After This Conversation

Andrea’s habit of auditing past transactions stuck with me most. Going back through two or three years of deals to see where the time actually went, and who was worth working with again, is a discipline most agents skip entirely.

It reinforced something I believe in deeply: this business rewards agents who show up consistently, not agents chasing the next shortcut. That is exactly why I built a community that helps agents grow and succeed, so agents have a place to compare notes on the fundamentals instead of guessing alone.

Frequently Asked Questions

Why does Andrea Kugler focus on the basics instead of new lead sources?

Because the basics, like phone calls, open houses, and follow-ups, compound over time and do not depend on a market cycle or a paid lead source to work.

How does putting clients before commission actually affect a transaction?

It means advising a client not to move forward when a deal is not in their best interest, even when the sale would benefit the agent financially.

What is the first step to having a hard conversation with a client?

Address unrealistic prices or budget expectations honestly and early, before the relationship or the transaction depends on avoiding the topic.
